Labour is the largest controllable cost in almost every truck wash, and it is the one most often managed by feel. The rota gets set once, it survives every change in customer mix, and by the time anyone questions it the Tuesday morning shift has been overstaffed for two years.
Why cost per bay hour beats the wage bill
Because the wage bill answers a question you already know the answer to.
You know what you pay people. What you usually do not know is what an hour of bay time costs you in labour, and that is the figure that lets you compare things. A bay hour with two attendants on it costs twice as much as one with a single attendant, and if it produces fewer than twice as many washes, the second person is not paying for themselves in that hour.
The comparison gets interesting when you put it next to revenue. A programme that earns well per wash can still earn badly per bay hour once you count the people standing in the bay for the duration. That is not an argument against thorough washes. It is an argument for knowing which of your programmes is actually carrying the site.
Volume and duration per programme already sit in your statistics. Labour is the input most operators have not layered on top, and it is the one that changes conclusions.
Finding the shape of your week
Every truck wash has a curve, and almost none of them are flat. Ours is a claim you can test in an afternoon: pull the last three months of washes and count them by hour and by weekday.
What comes back is usually the same story with local details. A morning peak from drivers starting their day, a lull, a second peak in the late afternoon as vehicles come back in, and one or two weekdays that behave completely differently from the rest. Monday is often heavier than expected. Friday afternoon frequently collapses earlier than the rota assumes.
The point of the exercise is not the pattern itself, it is the difference between the pattern and your rota. Overlay one on the other and the mismatch is usually obvious and usually expensive at the edges rather than in the middle.

Staffing against demand instead of hours
The instinct is to staff the opening hours. The better move is to staff the curve, and to be honest about what the quiet part of the day is for.
Three practical adjustments cover most of the gain. Start the first shift before the morning peak rather than with it, because a bay that is ready when the first truck arrives sets the tone for two hours. Overlap shifts across the busiest ninety minutes rather than at a fixed changeover time. And treat the genuine lull as maintenance and preparation time rather than as staffing you need to justify.
Bookings help enormously here and only if people use them. A wash with a working wash overview and a booking habit among its fleet customers can see tomorrow before it happens, which turns rota planning from a guess into arithmetic. A wash where everyone arrives unannounced is planning against history instead, which works but works less well.
One attendant or two?
It depends on the programme, and this is worth measuring rather than debating.
Two attendants on a fast exterior wash rarely pay for themselves, because the constraint is the machine cycle rather than the hands available. Two on a thorough wash with manual work often do, because the manual portion is genuinely parallel and the bay clears sooner.
The test is simple. Run the same programme both ways for a week, record the duration against the wash, and compare cost per bay hour rather than time per wash. Sometimes the pair is faster and still worse value. Sometimes the single attendant is cheaper per hour and produces so few washes that the bay is the thing being wasted.
What you should not do is set it once for all programmes. The right answer for your fast exterior and your thorough wash are usually different, and running one policy across both means one of them is wrong.

The season nobody plans for
Winter, and specifically the first hard salt week.
Demand spikes, vehicles arrive dirtier, programmes run longer, and the rota that worked in September is suddenly short by a person a day. Most sites absorb this with overtime, which is the most expensive possible way to handle a predictable event.
It is predictable because it happened last year and the year before. If your wash records go back that far, the spike is sitting in them with a date attached. Planning for it in October costs a conversation. Discovering it in January costs a month of overtime and a queue that sends fleet customers looking elsewhere.
The mirror case is the summer trough, where the mistake is keeping the winter rota running because nobody wants to have the conversation.
Questions we get asked
Should attendants clock in against a wash or against a shift?
Against a shift for payroll and against the bay for analysis. You are not trying to time individual people on individual vehicles, which is intrusive and produces worse data than it looks. What you need is which bays were staffed, by how many, during which hours.
Is cost per bay hour useful with only one bay?
Yes, and arguably more so. With one bay every hour you cannot serve is revenue you cannot recover, so knowing what that hour costs you and what it earns is the whole business in one figure.
How do we handle attendants who also do reception and invoicing?
Split their hours by where they are, roughly. Precision is not the goal. Knowing that roughly a third of one person’s day is administrative is enough to see whether that admin would be cheaper to remove than to staff, and often it is.
Does more staff reduce rewashes?
Sometimes, and hurry is a more common cause than headcount. A single attendant working at a sensible pace produces fewer rewashes than two working through a queue that built up because the rota was thin an hour earlier. That is a scheduling problem wearing a staffing costume.
What is a realistic utilisation target for a bay?
Lower than operators expect, because a bay at full utilisation has no slack and every delay cascades into the rest of the day. What matters more than the target is the trend and where in the week the gaps sit, since gaps at the edges of the day are cheap and gaps in the peak are not.
